How We Work

Discover. Design. Implement. Optimize.

The company-wide method behind CCO's software, automation and consulting engagements. Structured enough to be relied on, flexible enough to fit the organization in front of us.

The method

Four phases, in order, every time.

CCO evaluates what the organization needs, agrees the scope, engineers or designs the appropriate solution, supports its introduction and then checks that it is doing what was intended. The phases are constant; their depth is not.

  1. Discover

Understand the organization and the problem

Conversations with leadership and the people doing the work, a review of current systems and processes, and a plain statement of what the engagement is for.

First outputWritten understanding of the problem and context

  2. Design

Agree scope and design the solution

Whether the answer is software, automation, a process or a management system, it is designed on paper first, reviewed with you and agreed in writing before build begins.

    First outputDesign documentation

  3. Implement

    Build, introduce and hand over

Work is delivered in stages that each leave something usable behind. Your team is involved throughout, so ownership transfers as the work lands rather than at the end.

First outputWorking software, automations or systems

  4. Optimize

    Measure, review and improve

Once the work is live, the question becomes whether it is doing what was intended. Agreed measures are reviewed with you, and the engagement either closes cleanly or continues on a defined basis.

    First outputReview against agreed measures

The four phases

What each phase involves and what it produces.

The depth of each phase scales with the engagement. A two-week process review and a year-long software programme pass through the same four phases; they simply spend very different amounts of time in each.

Discover

Understand the organization and the problem

Conversations with leadership and the people doing the work, a review of current systems and processes, and a plain statement of what the engagement is for.

Activities
  • Leadership and frontline conversations
  • Current-state review of systems, data and processes
  • Constraints: budget, timing, regulation, capacity
  • Definition of success in the organization's own terms
Outputs
  • Written understanding of the problem and context
  • Options with trade-offs
  • Recommended scope and sequencing

Design

Agree scope and design the solution

Whether the answer is software, automation, a process or a management system, it is designed on paper first, reviewed with you and agreed in writing before build begins.

Activities
  • Solution design: architecture, workflow or operating model
  • Scope, deliverables and acceptance agreed in writing
  • Data handling, permissions and oversight defined
  • Plan for staging, validation and handover
Outputs
  • Design documentation
  • Agreed scope and schedule
  • Risk and dependency register

Implement

Build, introduce and hand over

Work is delivered in stages that each leave something usable behind. Your team is involved throughout, so ownership transfers as the work lands rather than at the end.

Activities
  • Staged delivery with review at each stage
  • Testing against real cases
  • Training, documentation and handover
  • Stabilization after go-live
Outputs
  • Working software, automations or systems
  • Documentation and administrator guides
  • Trained owners inside your organization

Optimize

Measure, review and improve

Once the work is live, the question becomes whether it is doing what was intended. Agreed measures are reviewed with you, and the engagement either closes cleanly or continues on a defined basis.

Activities
  • Review against the measures agreed at the start
  • Interpretation with leadership
  • Refinement and follow-on planning
  • Clean close or defined ongoing support
Outputs
  • Review against agreed measures
  • Improvement recommendations
  • Ongoing support arrangement, where wanted

How engagements are shaped

The same standards, whatever the work.

No two engagements follow an identical technical or commercial path. These are the commitments that do not change.

  • Scope agreed in writing before work begins

What is included, what is not, what it costs and when it is done are set out plainly and signed off before anything starts.

  • Staged where it reduces risk

Large changes are broken into stages that each deliver something usable. Smaller pieces of work are simply done.

  • Written deliverables at every phase

Every phase produces something you can read, keep and act on, whether or not the engagement continues.

  • Your team stays in control

Decisions about priorities, data and people remain yours. CCO advises, designs and builds; it does not take over.

  • Plain language, including about limits

What a technology can and cannot do, and what CCO can and cannot promise, is said directly.

Two methods, deliberately

Not the same as the platform adoption model.

Discover, Design, Implement, Optimize is how CCO approaches any engagement. The CCO Intelligence Platform has its own four-stage adoption model, Diagnose, Deploy, Adopt, Improve, because adopting a specific product in a residential care organization involves defined configuration, training and review work that a general method should not pretend to cover.

  • Company-wide method: software, automation, integration and consulting engagements of any shape.
  • Platform adoption model: the Intelligence Platform only, from baseline to managed operational intelligence.
